Overview
A project price is not the same as project profit. A fee may look reasonable until you include planning, revisions, client communication, software, payment processing, and the time required to run your business. The basic calculation is:
Total project cost = labor cost + direct project costs + allocated overhead
To price for a target margin:
Required project price = total project cost ÷ (1 − target profit margin)
For example, a 20% target margin is entered as 0.20. The calculation divides total cost by 0.80 rather than simply adding 20%. This distinction matters because markup and margin are different measures. A markup is added to cost; a margin is the portion of the final price left after costs.

How to estimate

Your internal cost rate represents what an hour of your working time needs to earn for the business. Allocate overhead using a repeatable method, such as a fixed amount per project or a share based on estimated hours.

Use the margin field to express what should remain after the costs in your model. For a 25% target margin, use:
Required price = total cost ÷ 0.75
If you use a markup instead, label it clearly. A 25% markup on a $1,000 cost produces a $1,250 price, which is a 20% margin, not a 25% margin.
Worked examples
Example 1: Flat-fee proposal
Suppose a freelancer estimates a project at 24 hours. The internal labor cost is $45 per hour, direct costs are $120, and allocated overhead is $180.
- Labor cost: 24 × $45 = $1,080
- Direct costs: $120
- Allocated overhead: $180
- Total project cost: $1,380
With a 20% target profit margin:
$1,380 ÷ 0.80 = $1,725
The recommended flat fee is therefore $1,725 under these assumptions. The implied project rate is $1,725 ÷ 24, or $71.88 per estimated hour. That number helps the freelancer compare the proposal with an hourly alternative without turning the project into an hourly engagement.
Example 2: Comparing the estimate with an hourly rate
If the same project were billed at $75 per hour, the initial estimate would produce a fee of 24 × $75 = $1,800. Against the $1,380 cost basis, the expected profit would be $420 and the expected margin would be $420 ÷ $1,800, or about 23.3%.
Now assume the work expands to 30 hours while direct costs and overhead remain unchanged. The cost becomes:
- Labor cost: 30 × $45 = $1,350
- Direct costs and overhead: $120 + $180 = $300
- Revised total cost: $1,650
The price needed to preserve a 20% margin is $1,650 ÷ 0.80 = $2,062.50. If the freelancer keeps the original $1,725 flat fee, expected profit falls to $75 and the margin drops to about 4.3%. This is why a fixed fee should be paired with a defined scope, revision limit, and change-request process.
When to recalculate
Revisit the calculator whenever a core assumption changes. Recalculate when the client adds deliverables, requests another revision round, delays a decision, changes the deadline, or introduces a new approval stage. Also update the model when software, contractor, travel, or payment costs change; when your available billable hours change; or when you raise your internal rate.
Use a short review after each completed project. Compare estimated hours with actual hours by task, then record which assumptions caused the difference. If research consistently takes longer than expected, update the research line rather than adding an unexplained buffer to every project.
